When the layout clashes with the printer's technical requirements, what should you do?

In short: First understand the technical reason for the requirement — usually the safety margin, colour profile or a finishing limitation — and then adjust the project at the exact point of conflict, without redoing the whole thing. The printer is not judging the design; it is avoiding a bad printed result.

There is a moment feared by every independent author about to print their first book: the notification from the printer or POD platform saying the file has been rejected. Or worse — receiving the printed copies and realising the colours are wrong, that there is a white edge where there should be solid colour, or that part of the text has been compromised by the spine.

These problems share a common cause: a conflict between the layout project and the technical requirements of graphic production. And, unlike how it may seem, they are not inevitable conflicts. In most cases, they are the result of decisions made without knowing the technical specifications the printer needs — or of trying to do the layout without the correct tools and process.

This article explains the most common conflicts, why they happen and — more importantly — what the designer (or the author) should do to resolve each one without having to start the project from scratch.

1. Why conflicts between layout and printer happen

The root of most technical conflicts between layout and printing is a communication gap: the designer created the project without knowing the specific specifications of the printer or platform, and the printer only analyses the file when it is already finished.

In large publishers, this problem is mitigated by pre-press departments that know the specifications of each print supplier and validate the files before submission. In independent projects, the designer often works with generic specifications — and only discovers the specific requirements of the chosen printer at the moment of submission.

The golden rule that prevents 80% of conflicts

Before creating any layout file, the designer should download and read the technical specifications of the printer or POD platform where the book will be printed — and check whether templates are available. Each printer has its particularities: bleed in millimetres vs. inches, specific colour profiles, accepted page formats, minimum resolution requirements. Knowing these specifications before starting is what turns conflicts into non-events.

2. The most common conflicts — and how to resolve each one

Absent or insufficient bleed

This is the most frequent problem in the layouts of authors who tried to produce their own file or who hired designers without printing experience. Bleed — the 3 mm extension beyond the trim area on all sides — exists to ensure that, even with the natural variation of the industrial guillotine, no white edge appears on the printed book.

The solution is not simply to enlarge the bleed in the document settings — it is to check that every element touching the page edges (coloured backgrounds, full-page images, decorative bars) has been extended to the bleed area. A red background that ends at the document edge, with no extension into the bleed area, will produce a white edge even if the bleed is configured in the document dimensions.

Images in RGB instead of CMYK

Graphic printing uses the CMYK colour model — cyan, magenta, yellow and black. Monitors and digital cameras work in RGB. When RGB images reach the printer without conversion, the printer does the conversion automatically — with unpredictable results that frequently produce colours very different from what the designer saw on screen.

The solution is to always do the RGB-to-CMYK conversion in a controlled way, in Photoshop, using the correct colour profile for the paper type and printing method. An image with electric blue in RGB can turn into a greyish blue in CMYK if the conversion is automatic. Converted with the correct profile and manual colour adjustments, it can come much closer to the original intent.

Insufficient image resolution

Images with a resolution below 300 dpi at the final print size appear pixelated — with jagged edges and visible quality degradation. And unlike other technical problems, this one has no solution within the InDesign file: a low-resolution image cannot be "improved" in the layout software. The only solution is to replace the image with a higher-resolution version.

Prevention is more efficient than correction: the designer checks the effective resolution of each image in the InDesign Links panel before finalising the file. The panel shows the effective PPI of each image at the size it is being used — not the original resolution of the file. A 300 dpi image enlarged to 200% of its original size has only 150 effective dpi — below the minimum.

Page count not a multiple of 4

In offset printing, the pages are printed in signatures — large folded sheets that create groups of 4, 8, 16 or 32 pages. The total number of the book's pages needs to be a multiple of 4 so the signatures fit correctly in the binding. A book with 302 pages cannot be printed in offset without adjustment.

The solution is to insert blank pages — usually before the title page or after the last content page (the colophon) — until the total is a multiple of 4. For the 302-page book, inserting 2 blank pages results in 304, which is divisible by 4. POD platforms have slightly different requirements — usually a multiple of 2 — and it is important to check the specifications of each platform.

3. When the printer rejects the file: the response protocol

When a printer or platform rejects the file, the designer receives a notification with the specific reasons for the rejection. That feedback is precious — it is the exact diagnosis of what needs to be fixed.

What to do immediately after the rejection

  1. Read the rejection report in full — not just the first item listed. Printers frequently list multiple problems, and fixing only the first and resubmitting results in a new rejection over the second.

  2. Identify which items are blocking (they prevent printing) and which are merely warnings (printing goes ahead, but with a risk of a result different from what was expected).

  3. For each blocking item, identify whether the fix is simple (a settings adjustment in InDesign) or complex (the need to replace materials — such as low-resolution images).

  4. Fix all the blocking items before resubmitting — and, ideally, the warnings too.

  5. Do a new complete preflight before resubmitting to ensure no new problem was introduced during the corrections.

The InDesign preflight vs. the printer's preflight

InDesign has a built-in preflight tool that automatically checks common problems. But the printer's check is more rigorous and can identify problems the InDesign preflight did not detect — such as incorrect colour profiles or specific unsupported fonts. When the file passes the InDesign preflight but is rejected by the printer, the problem is usually in that printer's particular specifications, which are not a universal standard. Asking the printer for the preflight profile it uses internally helps the designer replicate the check before submission.

4. The colour conflict: between the monitor and the paper

One of the most frustrating conflicts — and the hardest to avoid completely — is the difference between the colours the designer saw on screen and the colours that came out printed. This is a structural problem of printing: monitors emit light (RGB), paper reflects light (CMYK). The gamuts are different — CMYK simply cannot reproduce every colour RGB displays.

Why colours change in print

The vibrant blue that looks bright on the monitor can become dull and greyish on paper. The saturated red can turn into a darker, less vibrant colour. The neon green can become muted. These transformations are inevitable when going from RGB to CMYK — but they can be managed to minimise the deviation between the intent and the result.

How to manage the colour difference

  • Work in CMYK mode from the start of the project — do not create in RGB and convert at the end

  • Use the colour profile provided by the printer — which simulates how the colours will appear on the specific print paper

  • Calibrate the monitor with a colorimeter to ensure that what you see corresponds as closely as possible to what will be printed

  • Request a printed colour proof before the full run — especially in projects with critical colour images

  • Create colour adjustments with a margin to compensate for the natural loss of saturation in the RGB-CMYK conversion

The printed proof: the only definitive colour test

There is no substitute for the printed proof when colour fidelity is critical. On-screen print-simulation programs are approximations — the variation in lighting, the quality of the monitor and the characteristics of the paper create differences only the physical proof reveals. For books with high-quality photography, covers with very specific palettes or art projects, the printed proof before the full run is an investment that prevents costly reprints.

5. Specific conflicts with POD platforms

Print-on-demand platforms have their own sets of technical requirements — and some of the most common conflicts in self-publishing come from designers who applied offset specifications to POD files, or who mixed the specifications of one platform with those of another.

Amazon KDP: the most frequent conflicts

  • Bleed in inches (3.175 mm = 0.125") instead of millimetres — a small difference that causes automatic rejection if not observed

  • A cover with incorrectly calculated spine dimensions — the spine varies with the page count and the paper type and must be calculated with the KDP template

  • An interior file with RGB colours — KDP accepts it, but the internal conversion can produce unexpected results

  • A text font that is too thin — some very light weights (thin, hairline) lose definition in KDP's digital printing

  • An unspecified or incorrect colour profile — IngramSpark is stricter than KDP in colour management

  • Images with unflattened transparency — native transparencies in a PDF can create problems in the production flow

6. The professional preflight checklist — before sending any file

The most efficient way to avoid technical conflicts is a systematic check of all the critical parameters before submission. This process — the preflight — is an indispensable part of any experienced editorial designer's workflow.

Beyond InDesign's internal preflight, Adobe Acrobat Pro has verification tools specific to PDF files destined for print. It can identify: non-embedded fonts, RGB images, unflattened transparencies, incorrect colour profiles and a range of other problems the InDesign preflight may not detect.

The ideal flow is: preflight in InDesign before export, export to PDF/X, and then preflight in Acrobat Pro on the generated PDF file — checking the file exactly as the printer will receive it.

7. When the conflict is unresolvable: negotiate with the printer or change supplier

There are situations in which the conflict between the project and the printer's requirements has no simple technical solution — the design element that creates the problem is a fundamental part of the visual concept, and removing or altering it would compromise the project.

Negotiating specifications with the printer

Some printer specifications are negotiable — especially at printers that serve specialised editorial projects and have experience with non-standard requests. A non-conventional page format, a special finish that is not normally part of the portfolio, or a very small offset run — sometimes it is possible to negotiate directly with the printer's technical department.

The prerequisite for a successful negotiation is arriving with the project well documented and with technical clarity about what is being requested — not simply with "I want to print it like this". A designer who understands the technical implications of the non-standard request finds it much easier to get a yes from the printer than an author without that vocabulary.

Changing print supplier

When the original printer cannot or will not accommodate the project as conceived, the solution may be simply to change supplier. The Brazilian printing market has a variety of suppliers with different technical capabilities, and what is impossible at one printer can be standard at another.

Frequently asked questions

The file was rejected by the printer and the deadline is tomorrow — what should I do?

First, read the full rejection report and assess whether the problems are simple (a settings adjustment — solvable in hours) or complex (replacing low-resolution images — may require recreating materials). For simple problems, the fix and resubmission are viable even on a short deadline. For complex problems, be honest about the deadline: it is better to delay a few days than to print with problems that will compromise the physical book.

The printer said the file is "ok", but the colours came out wrong. Who is responsible?

This is one of the most delicate situations in the designer-printer-client relationship. Technical responsibility depends on which party compromised which stage: if the designer sent the file with an incorrect colour profile, the responsibility is the designer's. If the printer approved the file without identifying the profile problem, there is shared responsibility. If the file was technically correct but the press was uncalibrated, the responsibility is the printer's. To avoid this kind of dispute, always request a printed proof before the run and document the approval in writing.

Can I use the PDF the printer generated to make adjustments before printing?

Not advisable. PDFs generated by printers or POD platforms frequently go through internal processing that makes them hard to edit without introducing new problems. Keeping the working files organised and accessible is part of the professional process — and it is what allows quick corrections when problems are identified.
